A Trade Show Is a Doorway, Not a Decision

TOKYO OUTDOOR SHOW 2026 was held at Makuhari Messe this past June. Talk to enough overseas brand executives and a familiar complaint comes up: plenty of business cards exchanged on the show floor, but conversations that stall soon after.

That pattern is common, and it is not really a mystery. A trade show is where you meet parties interested in your brand. It is not where you can reliably judge whether any of them is the right long-term partner. The number of business cards collected and the number of distributors who will actually perform have almost nothing to do with each other.

Why the Show Floor Alone Sets You Up to Fail

Japan's retail and wholesale landscape is more layered than what most Western brands are used to. National distributors with nationwide reach, region-specific specialists with strength in one particular area, specialty retail chains, and marketplace sellers all operate side by side, and a booth conversation rarely reveals which of these a given company actually is, or how much authority and execution capacity sits behind the title on their card. Trade show enthusiasm also tends to run ahead of substance: interest in carrying a brand is easy to signal in a five-minute conversation, but the breadth of an actual sales network, the ability to present a brand convincingly at retail, and the financial staying power to keep investing in marketing season after season are not.

What Actually Matters in Distributor Selection

Three questions consistently separate a workable partnership from a disappointing one:

  1. Does the candidate already carry a brand with overlapping positioning?
  2. Can they sell at retail, not just stock a shelf?
  3. How disciplined is their reporting once the contract is signed?

What to Prepare Before the Next Show

Don't let a trade show end as just a "spark" — turning it into a real deal takes preparation beforehand. Before getting caught up in the energy of the show floor, define your own "bar for partnership" — target price positioning, the pace of retail rollout you expect, and how much flexibility you can offer on brand guidelines — and hold that standard internally.
