Case Studies
Replacements has supported more than 120 market analysis and strategy engagements. Company names are withheld under confidentiality, but the cases below are based on real, hands-on support we provided. They include work for brands based in Japan, which shows how we work in Japanese retail day to day.

For Overseas Brands
Market Analysis & Brand Strategy Consulting
European Outdoor Brand A
- Challenge
- A retail-led model had succeeded globally, but in Japan the brand remained known mainly within the trade, with mainstream awareness still to be built. Pricing was still based on retail-era assumptions, with no clear wholesale strategy across categories.
- How We Helped
- Rebuilt the pricing structure from retail-based costing to a wholesale model, and led the shift from mass-retail accounts to specialty retailers — proposing the right outlets category by category. Where specialty-store connections were still thin, such as in mountaineering and climbing, we built those out as well.
- Result
- The pricing rebuild is complete, and the shift toward a specialty-retail-focused wholesale network is underway. We continue to support category-by-category account development.
For Overseas Brands
Import & Distribution Agency
US Outdoor Brand B
- Challenge
- Exploring entry into Japan, but unfamiliar with local business customs and how to build a wholesale network — a Japan-based contact was in place, but with no capacity to run sales activity.
- How We Helped
- Replacements handled the full commercial flow — taking orders, arranging delivery, issuing invoices, and collecting payment — while the manufacturer managed customs, inventory, and shipping. We also developed new retail accounts and led brand PR and in-store promotion.
- Result
- Grew to the point of building its own small sales team; day-to-day sales have since moved in-house, with Replacements now engaged on an occasional consulting basis.
For Overseas Brands
Market Research & PR Strategy
European Apparel Brand C
- Challenge
- Japan is a crowded market where brands investing in PR tend to see results, but this brand had no PR or promotional activity and was simply carrying over its home-market track record and its previous importer's terms and pricing.
- How We Helped
- Built a store-by-store sales plan based on competitive analysis, paired with in-store promotion and trade show support. Rather than competing on terms, we defined the brand's value clearly and built a sales approach around it, mapping out the specific wholesale targets that fit the brand's home-market merchandising strategy.
- Result
- Retail expansion is underway, with ongoing support for sales planning and branding, including PR.
For Japanese Brands
Sales Agency (Sales Rep)
Japanese Outdoor Brand D
- Challenge
- Through its existing distributor, the brand was treated as an afterthought alongside other, larger brands — with no real push into specialty and mass retailers nationwide.
- How We Helped
- As sales agency, we researched each store's customer base and competitive situation individually before pitching. To avoid price competition, we allocated specific product lines by store, joined in-person training sessions, and attended reservation events at both mass retailers and specialty stores — building relationships that gave retailers a clear reason to work with us.
- Result
- Continuously opened new accounts nationwide, including stores the previous distributor had never reached.
For Japanese Brands
Market Analysis & Brand Strategy Consulting
Japanese Apparel Brand E
- Challenge
- Beyond an aging core customer base, the company itself — not just its sales staff — was stuck in old-fashioned business customs, making it hard to even picture a new target audience. The business was shrinking, and its retail accounts had become purely price-driven.
- How We Helped
- Put the brand's strengths and character into words for PR use and defined a clear brand story. Also shifted which trade shows the brand exhibited at, to reach a new customer base.
- Result
- New relationships have formed with companies the brand had never worked with before, retail exposure has grown along with the number of stores carrying it, and the brand has begun posting on social media — all part of a new strategy now in motion, alongside an internal shift in mindset.
For Japanese Brands
Sales Agency (Sales Rep)
Japanese Outdoor Brand F
- Challenge
- An OEM-focused manufacturer with no in-house know-how for brand sales, whose distribution had been limited to reactive orders from specialty retailers. Despite being an established brand with more than a decade of proven results overseas, it had never achieved real traction in the Japanese market.
- How We Helped
- Shifted to a direct contract as sales agency, expanding distribution from specialty retailers into mass retail accounts. Extended the product line from a highly seasonal category into one with year-round demand, driving trade show participation and new retail development. Also advised on PR strategy tailored to the industry and on website and media exposure.
- Result
- Sales grew roughly 30-fold over five years from the first year. Expanded step by step from a single category and single channel to multiple categories and multiple channels.
