The Market Is Growing — But Not Evenly

Japan's domestic outdoor apparel market grew 9.6% year-over-year in 2025, reaching roughly ¥217 billion, according to industry research. It's tempting to read a number like that as a green light to enter. But plenty of brands that build an entry strategy on the headline figure alone, without looking at what's actually driving that growth, end up disappointed with the results.

In General Outdoor Categories, Specialty Retail's Presence Is Softening

Much of that growth comes from high-performance outdoor apparel expanding beyond the trail and into everyday streetwear. Distribution has broadened accordingly — beyond flagship stores, outdoor specialty retailers, and sporting goods chains, into fashion select shops as well.

That diversification isn't spread evenly across categories, though. Outside winter sports, brands have been strengthening their own direct retail and D2C channels, and specialty retailers' relative presence in general outdoor categories has softened somewhat as a result.

In Winter Sports, Dependence on Specialty Retail Has Stayed High

Winter sports is a different story. Selling ski and snowboard gear well requires genuinely specialized product knowledge at the point of sale, and brand-owned stores and mass retailers have struggled to build that kind of staffing at scale. As a result, dependence on specialty retailers — the ones that can actually deliver that level of service — has, if anything, stayed higher in winter sports than in other outdoor categories.

Getting the Early Channel Bet Right Depends on the Category

This asymmetry has a direct bearing on how overseas brands should approach entering Japan. A general outdoor brand has real room to weight direct retail and D2C alongside specialty channels from early on. A winter sports brand needs a different design from day one — building relationships with specialty retailers that can deliver the right level of service, and in some cases even supporting a distributor's efforts to develop specialized retail staff.

Knowing that the market is growing isn't enough on its own. Understanding why specialty retail is strong in one category and weaker in another is what actually tells you which channel to make your early bet on. Get that wrong, and the whole basis for choosing a distributor and negotiating wholesale terms shifts under you.
